Abstract

PT. Magnesium Gosari Internasional merupakan perusahaan pabrik pupuk dolomit magnesium terbesar yang memiliki kapasitas produksi pupuk magnesium mencapai 1 juta ton per tahun dan pupuk kieserite sebanyak 500.000 ton per tahun. Sistem produksi perusahaan menggunakan sistem MTS namun masih diperlukan upaya pengoptimalan. PT. Magnesium Gosari Internasional memeproduksi 3 produk yakni, pupuk premium 100, pupuk jumbo dan pupuk magfertil 20+. Terdapat beberapa masalah yang ada di perusahaan yaitu terdapat waste pada proses produksi seperti overproduction, rework, difect dan overinventory. Permasalahan yang terjadi perlu dilakukan penanganan lebih lanjut untuk mengurangi penyebab terjadinya pemborosan dan kecacatan pada aliran produksi dan membuat rencana perbaikan yang efektif dan efisien agar setiap proses produksi memiliki value added demi kualitas hasil produk. Oleh karena itu Lean Six Sigma sebagai jawaban metode untuk menyelesaikan masalah pada pemborosan (waste) pada perusahaan pupuk. Untuk menganalisa waste juga menggunaakan metode Fishbone diagram dan diagram pereto. Menggunakan tools tersebut untuk mengurangi atau meminimasi waste, agar waste lebih transparan sehingga perushaan mampu memberi perbaikan sehingga lebih efisien dan efektif. Setelah dilakukan penelitian didapatkan 3 permasalahan inti dari waste pada perusahaan PT. MGI dengan metode fishbone terdapat 3 yakni wastedefect dengan jumlah produk defect sebanyak 2.5462 Zack, waste overproduction tertinggi mencapai 22.425 ton dengan kapasitas hanya 20.160 tonsehingga mendapatkanwasteinventory sebesar 2.265 ton.
